Two things I would like to suggest, if i may: you have always very solid structures but I notice you dont play much with line weight? This would help you to create a hierarchy for the human eye to read the picture better.
This way you would probably help the eye of the hydra "stand out better".
And I agree about your observations regarding the hydra head becoming a little static: one more suggestions, try to break some of the lines that are composing the scales. Choose the light point source direction, and where the light hits, try to open the scale. This allows the lines to "breathe", and it could probably reduce the feeling of "overwhelming amount of details" on one specific space.

I ve included a couple examples to be able to explain myself better.

These are all authors I am personally studying as of now, since in am working on a project myself. We have Roger Ugena (Jazz Maynard), Guarnido (Blacksad), and one of my all time favorite, Sergio Toppi.

took your advice and played with the thickness of the lines
i usually use just a fineliner brush around 3 pixels thick for my lineart but here i used 2 pixel eraser on to of it

Much better imho, using a thinner line for the scales made the design feel less busy and overall more elegant. How was it for you? Was it hard to switch to this method? I will always recommend everyone to work with this concept, no matter if working in black and grey or colors.

Edited to add: i would invite you to try also using a thicker outer line for areas such as the upper brow of the eye, to make us "see better" the protruding of the volume, same with the nostrils

my engineer brain wants to default to doing everything in the same line
it is slow though, well at least fixing the lines. it seems faster if you work with the mindset from the begining
but i would need to fix the knight as well then
also added some basic colors to feel the image a bit better
arm isnt colored cause i want to change it a bit

I feel you, it s a process. I ve been working in art but my job is mostly reproducing the same shit over and over rather than creating, and now I feel nowhere and everywhere every time I sit down and start building up something from scratch.

What helps me a lot of also studying the way animators create and move characters, there you have the possibility to really see the far extremes of what i was suggesting you to look into.

About the hydra, have you tried "moving/turning down" the interlabial gap? Not at the point of making it "caricature", but enough to break the "neutrality" of the mouth expression

i dont watch much movies or shows so im pretty ignorant about tv celebrities

I see Rowan Atkinson and Audrey Hepburn on the first set and Timothee Chalamet on the third one, but I'm also very ignorant when it comes to actors.

I think they're good portraits. I think for a lot of them the neck looks a little straight, you'll improve them if you study a bit how the neck connects to the head at more of an angle with the main body of the neck being recessed towards the back of the head, tilted forward, and the front muscles (sternomastocloid) wrapping behind the ears in a v-shape. Common advice is to visualise the ear that you can't see and how the neck connects to it.
For the face itself my advice is to draw everything around the eye, rather than the eye itself, like the socket, the eyelids, eyebrows etc. These are what determine the shape of the eye rather than it being a single shape and add a lot to the likeness. In a lot of angles you can see the flat edges of the eyelids as they wrap around; many of these tiny 3d details are things you can not realistically fit into a small drawing, but being aware of them and softening the way you draw eyes to match will make your eyes look more lively.
